Case Study

Context

JTL is a Fukuoka-based luxury pre-owned brand with authenticated high-end inventory, Gucci, Chanel, Dior, Hermès, Louis Vuitton, and a strong local presence on Facebook Live. When we began working with them they had product, a basic online presence, and live selling on Facebook only. No Shopify system, no email list, no community infrastructure, and no structured path to consistent digital revenue.

Challenge

JTL needed to turn a single-channel live selling operation into a full growth system, one that could retain buyers between lives, move higher-value inventory through paid channels, reach international wholesale buyers in the US and Europe, and stay operable by the internal team after the engagement ended.

Strategic Response

We built the complete multi-channel system from the ground up. We scaled live commerce across Facebook and Instagram with a regular session cadence, then built a WhatsApp community as a direct channel to announce upcoming lives, new arrivals, and exclusive drops before they went public. In parallel we built an email list and used it as an upselling engine, targeted flows that converted one-time buyers into repeat customers and moved higher-value inventory.

Execution

On the paid side we ran Meta Ads and Google Ads on two tracks simultaneously. Track one targeted end consumers with seasonal promotions and product-specific campaigns timed around demand peaks. Track two targeted wholesale buyers and resellers in the United States and Europe, acquiring B2B clients who would purchase inventory in volume. We also trained the internal JTL team on content creation and Shopify management so the operation could run independently after handover.

Outcome

Over eight months JTL generated more than $200,000 USD in Shopify revenue through the combined system, live commerce, WhatsApp community, email lifecycle, Meta and Google paid campaigns, and wholesale acquisition from US and European resellers. The system handed back to JTL is fully operational and team-owned.
